Information cascades

Raphael, The School of Athens, 1509–1511

An information cascade occurs when people rationally follow earlier public choices instead of their own private signals, causing many visible decisions to rest on very little independent information.

1The problem it solves

Social agreement can look like overwhelming evidence while being generated by sequential copying. Once early choices become informative enough, later people may ignore their own weak private evidence. The group then produces strong consensus without proportionate evidential depth—and a small shock can reverse the cascade.

2The idea

Each person acts rationally on the combination of their own private signal and the visible choices of those before them. Once enough people have acted, the public information swamps any individual's private signal, and everyone afterwards rationally ignores what they themselves know.

The result is a confident consensus that almost nobody independently verified — reached by a sequence of individually rational steps.

3Origin & context

The formal model is associated with Sushil Bikhchandani, David Hirshleifer, and Ivo Welch; related work by Cass Sunstein examines cascades in law and groups. The key insight is rational imitation: no individual needs to be foolish for collective information to become fragile.

4Canonical example

Three experts cite the same original source. The fourth cites the three. By the tenth, the claim has ten citations and one piece of evidence.

5Objections & replies

Objection. If individuals rationally use others’ behavior as information, why call the result a failure?

Reply. Because individually rational inference can destroy information aggregation. Once people stop acting on private signals, later observers cannot learn those signals from behavior. The social process becomes less informative even though each local decision was defensible.

Objection. Real people communicate reasons, not just binary choices, so simple cascade models are too stylized.

Reply. Communication can weaken cascades if private evidence is disclosed, but reputational incentives, repeated citations, and visible endorsements can recreate the same dependence. The model isolates a mechanism that survives in richer environments.

6Don't confuse it with

Information cascade and groupthink

Cascades can arise from rational inference about others’ choices without pressure for conformity. Groupthink involves social cohesion, suppression of dissent, or motivational pressures.

Cascade and echo chamber

A cascade amplifies sequential social evidence; an echo chamber actively discredits outside sources. Their mechanisms and remedies differ.

7Common mistakes

  • Counting ten sequential endorsements as ten independent data points.
  • Assuming a cascade requires irrational herd behavior; the classic result is that rational agents can create it.

8In your work

Trace your independent confirmations back to their origin. Often three converging expert opinions turn out to be one study wearing three hats — and Goldman's agreement criterion silently fails.

9Check yourself

Five analysts each see earlier recommendations before issuing their own, and later reports cite the growing consensus rather than private evidence. What should you trace?

Show answer

The information genealogy. If later choices were driven by earlier public choices, the apparent five-way confirmation may contain only the first few private signals; the rest are socially correlated echoes.
